What roles does a Brandlabs pod include?

A forward-deployed product engineer who owns the engagement, two senior AI/full-stack engineers who write production code, a product designer focused on trust and explainability, and compliance architecture as needed for HIPAA/DPDP. Everyone ships evidence on Fridays.

Anti-patterns we refuse:

  • PM-only “AI consultants” who do not merge code
  • Designer-free LLM UIs that confuse clinical users
  • Compliance bolted on after alpha
  • One overworked generalist with no backup for production

The pod is sized to finish a zero-to-one arc, not to look large on a staffing chart.

How do roles interact on evals and compliance?

Engineering owns harnesses and CI gates; design owns refusal/escalation UX; compliance shapes data flows and vendor posture; the FDE keeps the scorecard honest. Separating these into silos recreates the demo-vs-production gap.

When should the client add their own hire into the pod?

As soon as a durable internal owner appears — usually mid engagement — so handover is apprenticeship, not a document dump in week 20. The worst outcome is a black-box delivery no one inside can run.

We plan pairing intentionally: client engineer on the harness, client PM on thresholds, client security on vendor review.

Pods that never touch the client team create expensive orphans.

Do we always need a dedicated compliance lead?

For US healthcare and heavy personal-data products, yes at least part-time. For lower-risk internal tools, the FDE may carry sequencing with counsel on call.

Can the pod be fully remote?

Yes. Presence means Slack + weekly evidence, not necessarily the same zip code. Brandlabs runs NY and Mumbai against one cadence.
